Baseball's Robot Umpire Is a Challenge System, Which Is the Whole Point

Full automation was available, and baseball declined it
The technology to call every pitch automatically has existed for years. MLB tested it in the minor leagues, in both forms: full ABS, where the system calls the zone, and the challenge system, where it only settles disputes.
It chose the challenge system for the majors.
That is a decision worth examining, because on the face of it full automation is strictly better — every pitch called correctly, no arguments, no umpire framing to exploit.
The catcher would have lost a skill
The first reason is the one players raised loudest.
Pitch framing — receiving a borderline pitch so it looks like a strike — is a genuine, measurable catching skill worth several runs a season to a good receiver. It exists only because a human is deciding, and full automation would delete it overnight.
Now, “this rule change would eliminate a skill” is not automatically an argument against it. Framing is, after all, a skill at making the umpire wrong.
But it is a skill the sport spent a century developing, teaching, scouting and paying for. Removing it is a larger intervention than fixing bad calls, and MLB decided the trade was not obviously worth it.
Compare snowboarding’s refusal to publish a code of points — another sport declining a more precise system because of what precision would do to the thing being judged.
And the rhythm would have changed
The second reason is pace, and it connects directly to the pitch clock.
Baseball has spent several years successfully shortening its games. A fully automated zone changes the cadence of a plate appearance: no reaction to the call, no argument, no moment of the catcher holding the ball. Some of that is dead time worth removing — and some of it is the sport’s texture.
A challenge system keeps the texture and removes only the egregious errors, which are the ones anybody actually complains about.
The mechanics are built to be fast
Two challenges per team, retained if successful.
Only the pitcher, catcher or batter may challenge — not the manager, not the dugout.
Signalled by immediately tapping the hat or helmet.
Every one of those clauses is about speed, and the third is the cleverest.
Requiring an immediate tap from a player on the field means the challenge must come from someone’s own instantaneous judgement. There is no time to look at the dugout, no time for a video room to review, and no time for the crowd’s reaction to inform the decision.
That is a deliberate contrast with football’s VAR and the NFL’s coach challenges, both of which allow a delay in which someone off the field decides. Baseball has made the challenge a player’s decision, taken in about a second, and in doing so kept the review inside the flow of the game.
Restricting it to the three people in the immediate confrontation is the same instinct. Those are the only participants with a real view of the pitch — a first baseman’s opinion of a low strike is worth nothing.
Keeping successful challenges is the load-bearing rule
If challenges were simply spent, a team would hoard them, using none until the ninth inning. Correct calls would go unchallenged all game to preserve ammunition for a late moment.
Because a correct challenge is retained, the calculation inverts. A player who is confident should challenge immediately, because being right costs nothing.
So the system self-selects for confidence: challenges cluster where players genuinely believe the umpire missed, rather than where the game situation is tense. It is the same design as tennis’ old challenge system, which returned a challenge when the player was right, for exactly the same reason.
The extra-innings clause prevents a specific unfairness
In extra innings a team always has at least one challenge, even having used both — and never more than one per extra inning unless it entered extras with both intact.
Without that, a team that used its challenges in the third inning would face the most consequential moments of the game with no recourse, while its opponent had two. A game that goes to the fourteenth inning is a different game from the one the challenges were allocated for.
The cap in the other direction stops a team hoarding into a permanent advantage. Baseball has, in effect, topped up both teams to a fair minimum for a phase of the game nobody planned for.
What is actually being decided
One thing worth being precise about: the challenge decides location, not the zone.
The strike zone is defined relative to the batter’s stance — knees to the midpoint between shoulders and belt — so it is different for every hitter and depends on how they set up. ABS uses a modelled zone for each batter, and the system reports whether the pitch was inside it.
That model is a judgement encoded in software, not a physical fact. It is far more consistent than an umpire, and it is still a decision about where the zone is — made once, by MLB, rather than repeatedly by a person behind the plate.
Automation does not remove judgement from sport. It relocates it, from the field to the specification — the same shift as semi-automated offside and skeleton’s reference runner.
